BACKGROUND

A leading food manufacturer needed to strengthen contract compliance and governance across 22 bakery sites in North America.
With contracts managed in spreadsheets, the business lacked visibility, consistency, and control. EBIT was engaged to implement a centralised contract management system and improve oversight during a period of organisational restructuring.

the challenge

The company wanted to move from manual tracking to a fully centralised contract management system — a significant change given the volume and complexity of legacy agreements. Existing processes made it difficult to track expiry dates, manage renewals, or identify exposure within unmanaged spend. The business also sought to bring tail spend under control to strengthen compliance, improve governance, and increase overall procurement efficiency.

SOLUTION

We partnered with our client to build a robust, future-ready contract management framework:
  • Onboarded all existing contracts and identified missing or expired agreements
  • Introduced monthly compliance reviews to highlight key risks, such as unsigned or unmanaged contracts
  • Worked alongside the in-house team to embed new ways of working and strengthen supplier engagement
  • Delivered seven-figure savings through spend consolidation and improved payment terms
  • Leveraged existing supplier agreements to reduce duplication and increase efficiency
  • Mandated 60–90 day payment terms to improve working capital
  • Implemented a triage process to channel procurement requests based on spend, improving governance and reducing risk
  • Enforced a “No PO, No Pay” policy across all suppliers
  • Reduced tail-end suppliers, cutting administrative workload and purchase-to-pay costs
